Technical due diligence & operational assessment

ALGI Advisory e.U

Technical implementation after closing

A 100-day plan for technical integration and stabilisation

After an acquisition, technical findings need to become coordinated action. ALGI Advisory e.U helps stabilise ongoing operations, clarify responsibilities and manage technical integration during the first 100 days.

For industrial companies, owners and investors — particularly in machinery and plant engineering, manufacturing and buy-and-build initiatives.

Stabilisation starts on day one

Critical tasks cannot wait for a later project phase. Priorities and sequencing reflect the actual situation. Technical verification, operational stabilisation and interface clarification may therefore need to run in parallel.

Four workstreams for the first 100 days

The starting point is the available review findings and pre-closing handovers. These are compared with operational reality and translated into an agreed implementation framework.

Technical verification and handover

Check existing findings, open points and assumptions against current operations. Equipment condition, processes, interfaces and known investment needs are considered from an implementation perspective. Differences are recorded transparently.

Operational stabilisation

Prioritise issues critical to operations, support ongoing production and arrange the necessary clarification. Key resources, people with essential knowledge and escalation routes are included in the management process early.

Align processes and responsibilities

Clarify technical workflows and interfaces between teams and sites. Align tasks, responsibilities and dependencies in production and project organisation.

Manage implementation and further development

Track progress and obstacles using agreed indicators and status information. Put technical measures, efficiency opportunities and the subsequent roadmap into a realistic sequence.

What integration management should deliver

The details depend on the acquisition, operating conditions and agreed mandate. The focus is on the company's ability to operate and on implementation that can be followed and understood.

  • Priorities for the start of operations under the new ownership and early stabilisation
  • Agreed tasks, responsibilities and technical interfaces
  • Visibility of unresolved questions, dependencies and obstacles
  • An overview of progress, decisions required and escalations
  • A subsequent technical roadmap for further measures

Operational verification after closing builds on existing findings. Any additional review assignments are scoped separately as needed.

From the handover position to a workable sequence

  1. Clarify the handover and decision routes

Review existing findings, objectives and open issues. Agree with those responsible who makes decisions and how urgent questions are resolved.

  2. Set operational priorities

Assess the actual situation on site and initiate necessary stabilisation. Distinguish time-critical tasks from longer-term development measures.

  3. Coordinate actions and interfaces

Coordinate technical tasks, keep dependencies visible and review progress regularly. When obstacles arise, prepare the decisions needed to resolve them.

  4. Prepare the next stage

At the end of the agreed period, hand over the status, remaining tasks and further roadmap clearly. Ensure that open issues have a defined path forward.

Case study: integration after an acquisition

A structured 100-day integration plan

Situation

Following an acquisition, integration needed to be organised quickly while limiting disruption to operations.

Our contribution

Development and implementation of a 100-day integration plan with technical, organisational and personnel priorities. The focus was on transparency, retaining key resources and stabilising critical areas early.

Results

  • Rapid operational stabilisation after closing
  • Retention of key employees and know-how
  • Clear prioritisation of essential integration measures
  • Structured implementation of synergies in the early phase
  • Reduced integration risks and faster value realisation

A sound handover for the start of integration

Which findings, evidence and open issues does the integration team need? The article shows how technical due diligence results are handed over clearly and connected to responsibilities, required clarification and implementation steps. It distinguishes the preceding review and assessment from subsequent integration management.

The 100-day framework at a glance

The existing graphic shows four time-based areas of focus. The actual sequence is adapted to the company and the urgency of the tasks.

The 25-day blocks are an indicative plan of priorities. Critical stabilisation starts on day one; workstreams may run in parallel as the situation requires.

Questions about the 100-day plan

Does preparation have to wait until closing?

No. Where information and access are available, the handover, responsibilities and early priorities can be prepared before closing. The operational start is coordinated with the parties involved.

Does stabilisation only begin in the second phase?

No. Critical stabilisation begins on day one. The graphic shows priorities within one possible plan; technical clarification, stabilisation and coordination can overlap.

What information helps at the start?

Useful inputs include existing review findings, handover records, open technical points, current operating information and the acquisition objectives. Together, we identify any further information required.
